برای استقرار و پیاده‌سازی فرهنگ‌سازمانی مبتنی بر کوچینگ می‌توان از استراتژی‌های ذیل استفاده کرد:

1- کوچ خارج از سازمان

در این استراتژی برای مدیران عامل و ارشد سازمان یک کوچ خارج از سازمان به‌طور موقت استخدام می‌شود.

2- مدیران به‌عنوان کوچ

در این استراتژی خود مدیران سازمان، دوره آموزشی کوچینگ را طی می‌کنند و سپس به اجرای فنون کوچینگ در سازمان خود می‌پردازند.

3- کوچ داخلی

استقرار فرهنگ کوچینگ، موجب خواهد شد، ازآنجایی‌که مکالمات بین افراد متأثر از کوچینگ است، کارکنان نیز در مواردی که به کوچینگ می‌پردازند و در مکالماتی که با مافوق خوددارند از مکالمه و سؤال کوچینگی استفاده کنند.

فرهنگ کوچینگ، امروزه لازمه رشد کسب‌وکارهای عصر دیجیتال است اما چیزی که باید به آن توجه داشت این است که این فرهنگ کوچینگ در خلأ و بدون بهره‌وری از چالش‌ها و فرصت‌ها شکل نمی‌گیرد. امروزه می‌توان گفت سازمانی دارای فرهنگ کوچینگ سازمانی است که در آن‌همه مدیران و کارکنان شرکت بدون هیچ‌گونه ترس و واهمه و نگرانی از ارتباط رئیس و مرئوسی، در روابط خود باهمکاران و مدیران میانی، ارشد از مکالمات کوچینگی بهره برند.

ایجاد فرهنگ کوچینگی در سازمان‌های امروزه در عصر دیجیتال به حدی مهم و ضروری است که جک ولش مدیرعامل موفق شرکت جنرال الکتریک می‌گوید ” در آینده افرادی که توانایی و تخصص کوچینگ ندارند ارتقاء نخواهد یافت.” امروزه دیگر مهارت کوچینگ یک مهارت معمول و استاندارد برای مدیران به شمار می‌رود.

1- رهبران، ایجادکننده فرهنگ کوچینگ در سازمان

فرهنگ در سازمان‌ها از رهبران نشأت می‌گیرد. رفتار، کردار رهبران و نگاه مثبت و منفی آن‌ها به مسائل، تعیین‌کننده فرهنگ‌سازمانی است. اگر رهبران در سازمان‌ها در نقش یک کوچ عمل کنند و در رفتار و کردار خود با کارکنان، فنون کوچینگی را به کار ببرند و سبک رهبری خود را از رئیس بودن (مدیر بودن) به کوچ بودن تغییر دهند، آن‌وقت فرهنگ کوچینگ در سازمان آن‌ها تجلی خواهد یافت. کارکنان می‌توانند در مقابل رهبر خود سوال بپرسند و چرایی کار را دریابند. سوال کردن قلب فرآیند کوچینگ محسوب می‌شود.

2- ایجاد فرهنگ کوچینگ سازمانی در تمامی جهات سازمان (بالا به پایین، پایین به بالا)

سازمانی در ایجاد فرهنگ کوچینگ موفق است که بتواند این فرهنگ را در تمامی سلسله‌مراتب سازمانی و در تمامی جهات اجرا و عملی کند. این فرهنگ کوچینگ هم باید از سمت بالای هرم سازمان به سمت پایین هرم سازمان یعنی از مدیران به سمت کارکنان و هم از سمت پایین هرم به سمت بالای هرم یعنی از کارکنان به سمت مدیران قابل جریان باشد.
این ارتباط هر دوسویه منجر به ایجاد یک شبکه کوچینگ در سازمان می‌شود. لازمه این ارتباطات شفافیت، صریح، سالم و مناسب بودن آن‌ها همراه با اعتماد و احترام است.

3-ارائه بازخورد به مشتری مأموریت تمامی سازمان

در یک سازمان بافرهنگ کوچینگ محور، تنها یک واحد یا دپارتمان مسئول دریافت بازخورد از مشتریان نیست، بلکه تمامی دپارتمان‌های سازمان و افراد آن، نقش مهمی در مأموریت سازمان دارند که نتیجه آن خدمت به مشتری است. در این فرهنگ کوچینگ، همه افراد سازمان مسئولیت دارند که به‌طور فعال از مشتری خود بازخورد بگیرند، آن را درک کنند.

دیگر سیستم‌های منابع انسانی که دستورالعمل دستور محور را در برنامه قرار دارند برای سازمان‌های عصر حاضر جوابگو نیست، بلکه امروزه سیستم‌های منابع انسانی موفق هستند که در آن‌ها فرهنگ کوچینگ در بطن منابع انسانی ریشه دوانده و فرآیند بازخورد ۳۶۰ درجه‌ای برای جمع‌آوری بازخورد روزانه از کارکنان و مدیران انجام می‌گیرد.

همه اعضای سازمان، برنامه توسعه شخصی (فردی) دارند و این توسط تیم منابع انسانی هرساله موردسنجش قرار می‌گیرد. در این سیستم منابع انسانی، شرح شغل‌های سازمان شامل شرحی از مهارت‌های کوچینگ است که برای موفقیت در آن شغل لازم است و از همه انتظار می‌رود خودش را یک کاربر فنون کوچینگ بداند و در یادگیری مستمر دخیل باشد.
